The Situation

The company was a successful founder built manufacturer, but the success had been built in pieces. Business units operated independently. Regional sales teams each ran their own workflows. The white label business ran entirely separately. The operations technology stack was a patchwork that did not connect. And roughly 60% of revenue depended on a single client. Now the founder was handing the company to a second generation CEO, who inherited not one business but several loosely joined ones, and a concentration risk too large to ignore.
