The right AI decision, not the expensive one.
How a midsize law firm cut through a flooded, costly AI market and made a confident decision about where AI would actually create value.
Objective
Advise a midsize law firm at an inflection point on whether to adopt an AI platform, what the real cost and benefit would be, and which platform fit the firm, as the legal market filled with expensive and competing options.
Focus Areas
AI and Digital Transformation to frame where AI creates real value, Market Intelligence to cut through a crowded vendor landscape, Operational Design to integrate AI into the firm's workflow, and Growth Strategy to tie the decision to how the firm competes.
Outcome
A confident, budget ready decision, the right platform matched to the firm's practice and its compliance standards, higher adoption through hands on training, and lawyers freed to focus on law instead of remedial work.
The Situation
The legal market had reached a tipping point. AI platforms were everywhere, and the pressure to adopt was intense. More than 8 in 10 lawyers were already using AI in some form, and no firm wanted to be the one left behind. But the leading platforms were expensive, some carrying minimums of several hundred thousand dollars a year, and the vendors, claims, and prices were multiplying faster than anyone could evaluate them. The firm knew it had to act. It did not know on what.
The Real Problem
The firm came to us with a simple question: which AI platform should we buy? The real question was different. Where does AI actually change how this firm creates value, and will the firm change how it works to capture it?
That distinction is where most AI money is wasted. The expensive platforms only pay off if a firm redesigns its workflow and drives real adoption. Bolt one onto the old way of working, and you pay full price for a tool half the firm never opens. The market was selling software. What the firm needed was a decision about its own operating model.
The Work
This was a focused engagement at a genuine inflection point:
- Mapped where AI would create real value across the firm's specific practice areas, separating the workflows where it changes the economics from the ones that only impress in a demo
- Ran a genuine cost and benefit analysis and delivered tangible cost projections the firm could budget against with confidence
- Evaluated a crowded field not only on features, but on the compliance, governance, and privacy standards a law firm cannot compromise, favoring a platform that required no internal resources to train or configure and kept implementation cost low
- Recommended the right fit, sized to the firm's practice and budget rather than the market's hype
- Trained the firm's people to use the platform where it helped them most, driving the adoption that determines whether an AI investment ever pays off
The Outcome
- Lawyers freed to practice law. By pointing AI at the remedial, repeatable work, the firm's attorneys spent more of their time on the high value legal work only they can do
- A lower cost to implement, because the chosen platform needed no internal team to train or maintain it
- Higher adoption, because the firm's people were trained to use it where it genuinely helped rather than left to figure it out alone
- Clear cost projections that made budgeting straightforward instead of a guess
- The right platform for this firm, avoiding the six figure overspend the wrong enterprise tool would have cost
Why It Worked
AI will not transform a law firm. Its operating model will. The platforms are available to everyone, which means the tool itself is never the advantage. The advantage is knowing where AI creates real value for your specific practice, having the discipline to change how you work to capture it, and the training and governance to make it stick.
And we did not stop at the decision. We stay with the firm throughout the journey, making sure the investment keeps delivering as the platform, the practice, and the market continue to change. In a market designed to sell firms the most expensive answer, we helped this one make the right one, and we are still helping them get the most from it.
